What is Expansion Revenue?

Expansion revenue is additional revenue from existing customers through upsells, cross-sells, seat increases, and usage growth. It's the most efficient revenue because you've already paid to acquire the customer.

Why expansion matters:

• CAC for expansion is 10-30% of new customer CAC
• Expansion revenue has 80-90% gross margin (no onboarding cost)
• Net Revenue Retention > 100% means you grow even with zero new customers
• Investors pay premiums for companies with NRR > 120%

Expansion Plays

1. Seat Expansion
Customer hires more people → needs more seats. Trigger: headcount growth detected via integrations or manual outreach.
2. Usage-Based Growth
Customer grows their business → uses more of your product. Trigger: approaching plan limits (80% threshold).
3. Feature Upsell
Customer on basic plan needs advanced features. Trigger: attempting to use premium feature, or usage pattern suggests need.
4. Cross-Sell
Sell additional products to existing customers. Trigger: using one product extensively, send targeted offer for complementary product.
5. Annual Prepay
Offer discount for annual commitment. Trigger: monthly customer approaching renewal, or QBR discussion.

Timing Your Expansion

Best Times to Expand
After a win: Customer just had a success with your product. Strike while they're happy.
During onboarding: "Your team is growing — want to add more seats now?"
At renewal: Natural conversation about needs and growth.
After QBR: Review value delivered, then discuss expansion.
Product launch: New feature that solves their pain point.

Expansion Metrics

Net Revenue Retention (NRR): Target > 110%. Best-in-class: 120-140%.
Expansion Revenue %: Expansion / Total revenue. Target: 20-30%.
Upsell Rate: % of customers who upgrade. Target: 15-25%.
Time to Expand: Months from signup to first expansion. Target: < 6 months.
